To ensure a successful community outreach event, begin by 1-understanding volunteer skills and interests, assigning roles that align with their strengths. 2-Provide clear role descriptions and 3-establish a chain of command, with team leaders to streamline communication. 4-Empower volunteers with autonomy to manage their tasks creatively while ensuring they have access to support. 5-Offer necessary training, including pre-event orientations, and supply any resources they’ll need. 6-During the event, check in regularly to keep everyone on track. 7-Afterward, thank each volunteer and encourage feedback to acknowledge their efforts and improve future events. Clear communication and trust are key.

For our major community events, we assign team leaders over specific volunteer areas. These team leaders are responsible for keeping their volunteers on task during the event. In mandatory pre-event volunteer meetings, the team leaders outline the duties and goals of their respective area. Then, during the event, the team leader circulates through their area checking in with each volunteer to ensure they are executing the expected task(s) and answering their questions in real time. We also circulate volunteer throughout their assigned area so they aren’t at one specific point for the entire event.

There are three things you should initially consider when assigning tasks to volunteers for your community outreach project… 1. Which volunteers have the skills and interest needed for the tasks required? 1.a- Of those volunteers that have the skills, which will be most likely or most willing to show up when needed? 1.b- Of those that have the skills needed, which volunteer team members will work well together during this event? 2. Have we fully prepared them for the event (instructions, objectives, tools/supplies needed). 3. What do we need to know about the volunteer and the project to support their success before, during and after the event?

Years ago, I used to manage hundreds of volunteers for events: - define the role and the expectations (time, tasks, location) - ensure the volunteer is a fit for the role (if someone has never made coffee before, maybe don't assign them to the refreshments area!) - assign a team captain/leader to each volunteer group and ensue that team captain can get in touch with leadership easily and quickly - have the leader hold a prep call before the event or meet with their "team" at the event to establish a relationship Throughout and after the event, make sure you show your appreciation for your volunteers and welcome them to provide feedback on the event.

Lead with grace and understanding. If someone is volunteering their time there’s a reason. Find out their “why” and make that experience valuable for them by matching skills and interest with needs. Clear task and a cool demeanor will lead to less stress. Exhibit an attitude of gratitude!!

With every person participating has specific skills and talents they bring to the table. Based on the area needed, you can assign a person according to their several abilities. The team is to work in harmony so all will benefit to its maximum potential.

Be observant and listen to what people say. This will reveal their passion and show you what task they are best suited for. I would also look for diligence, do I see certain people consistently showing up in other areas being actively engaged.

Start the conversation and give room for contemplation before you start. Bring those interested together and discuss the vision, highlighting the various roles and tasks required to make the event successful. Ask and take time to understand the individual skills and strengths and outline expectations, appetite, and energy for the tasks. Then, gain their commitment. Ensure you have regular meetings to discuss, agree on deadlines, problem-solve, and energise the group with collaboration and support. Enjoy the process.

I’ve always found it beneficial to hold a kick-off meeting with all volunteers to review the event details, purpose, goals, guidelines, and the roles and responsibilities of the volunteer assignments. There will be natural alignment with some volunteers and assignments based on experience and these folks can be partnered with those who express a strong interest in an area but may not have the experience yet. This builds a stronger foundation for cross-trained individuals within the volunteer base. Utilizing a platform (Teams, Google) for group meetings, messaging, and file sharing helps to keep everyone informed and up to date in real-time. Always recognize, celebrate, and reward the efforts and dedication of your volunteers.
