Often the technical debt has come from the early decisions of those involved in the project, so the first I try to do is acknowledge how those decisions/technology allowed the app/service/system/business get to where it is now. Now just because those decisions worked in earlier stages does not mean they're the right ones to go forward to the next level. The question is what can we learn from that technical debt? Why did an earlier engineer choose to do it in that way/with that technology? Was it because of time constraints? Was it the only tool available to them? Was it to solve an obscure problem that we can learn from? Approaching the technical debt with empathy for those who created it and as a learning opportunity has helped me.

Instead, we can turn it into an opportunity for growth and collaboration. Focusing on open communication, providing leadership reassurance, encouraging the team, celebrating small successes, and maintaining transparency with employees will create a positive environment that fosters the reduction of technical debt.

Being transparent on the impact on time lines and future workload without putting pressure on it, helps to increase the understanding of the necessity of resolving tech debt. You need to give teams the time, tools and space to work on their items. Make the impact of resolving or leaving the issue open transparent to everyone. Make data-driven decision and include teams and stakeholders. Participation, recognition and being heard helps overcoming this frustrations.
