I've been seeing some posts about hiring a "Chief of Staff". On first glance, some of the folks talking about this are not in a business position to do so. For optics and vanity they're using the term Chief of Staff when they really mean Executive Assistant. And even that can be a stretch. By no means am I saying you can't title your staff how you want. But don't set false perceptions and expectations. With those fancy titles often come greater work and higher salaries, and if you're not prepared to meet both, stick with regular titles. As you hire, start learning the different roles and their relationship with your company needs. Stop listening to the gurus who tell you to make yourself look bigger and more important. The Chief of Staff role is notoriously hard to both understand & describe. The role doesn’t fit into a leveling model, and it doesn’t fit into a skills matrix. Seniority isn’t a clear signal of responsibility for Chiefs of Staff. The role can be anywhere from junior/early in career to executive team level “chief.” Levels can include manager, director, VP, EVP, and everything in between. And this seniority signal does not always indicate the amount of ownership or leadership of the role. Chiefs of Staff can be individual contributors without a team and can also have many direct reports. And Chiefs of Staff operate under dozens of different titles. This is because the company either chooses not to use the title, isn’t aware of it, or doesn’t prefer it. Nonetheless, you can find the Chief of Staff role in healthcare, non-profit, big business, small business, startup, tech, higher-Ed, sports, media, and almost every other industry you can think of. And you can also walk into any of these businesses and many have never used or heard of a Chief of Staff. It’s important that we don’t put the role in a box or apply a one-size-fits all framework for ease, readability, or clicks. The role is complex, nuanced, and every single Chief of Staff role is vastly different. But at its core, across all levels, industries, and companies, the role exists for the same *purpose.* (Find my one-sentence definition in the comments.) I was trying to explain to someone why at a company of any scale, the Chief of Staff is almost by definition, the ONLY truly trusted voice in the ear of the CEO. Why? It's about access to resources. VPs at companies of any scale are in a battle for scarce resources; headcount, funding, attention, promotions, etc. The CoS, without budget, without headcount, without a clear career progression is often the ONLY unbiased actor at the table. The Chief's success lies in the company's success, full stop. It's this lack of power and structural influence that is the key to the Chief of Staff's immense power and influence. What a fascinating role!

Most people don't understand what a Chief of Staff does. I didn't either until I became one. Here's the truth: A Chief of Staff is like a Swiss Army knife for an organization, involved in almost every aspect of the business. But at its core, everything can be categorized into four main roles: (hats!) 1. Operations Director: Streamlining processes and ensuring smooth day-to-day operations. 2. Special Projects Lead: Spearheading key initiatives that don’t fit neatly into other departments. 3. Strategic Advisor: Offering insights and recommendations to top executives, and empowering the CEO to be better. 4. Executive Voice: Representing the CEO and senior leadership in various forums and communications, both internally and externally. These four roles capture both the breadth and depth of a Chief of Staff's responsibilities. It's a position that requires versatility, strategic thinking, and perhaps most importantly, the ability to seamlessly transition between high-level strategy and granular execution. Here's why... there is FAR too much nuance, variability, and range of seniority in the Chief of Staff role to apply specific responsibilities to exact CoS levels.
