First thing to understand would be who we are coaching. In order to fully understand that, I usually like to create MCQ assessments on different difficulty level to gauge where the candidate is currently at. This will tell us the candidates strong areas and reveal the areas of improvement. Next is to understand what kind of timeline we are working with and where we intend to be at the end of the training. Once that is decided it is a matter of planning the time we have across the different areas we wish to improve in addition to further perfecting the strengths. Usually more mock calls work because it boosts confidence in reps when they go live.

Quick, personalized sales coaching doesn’t have to sacrifice quality for speed. Prioritizing the middle 60% of your team ensures you're focusing on reps with the greatest potential for measurable improvement. Combine this with bite-sized learning—short, actionable lessons that are easier to absorb under tight schedules. Tools like Gong or Chorus.ai can enhance efficiency by analyzing actual sales calls, enabling precise, targeted feedback. Embed micro-coaching moments into routine meetings for seamless integration. Customize role-playing scenarios to address each rep’s unique challenges and engage top performers as peer coaches to spread best practices quickly.

There are numerous aspects to effective personalized coaching. I believe it is critical that the approach be narrowed (SMART) to specific focus points observed from the leader providing the direction. Develop a top 2 or 3 actions and objectives and ensure that the timelines are realistic. An underperforming REP is not going to learn and make a significant impact in 30 days, so ensure there is a measured plan of success. If you are pursuing data (CRM) insights, it is critical that there is an understanding from the person being coached that there is a clear understanding of the linkage or insights of what data is highlighting. Do not make the assumption that the data leverage are understood by the REP.
