It's always about GIVE SOME & TAKE SOME. One should be able to clearly identify critical parameters on which stake holders can be negotiated for a so called Win- Win situation. In simple terms Mostly everything boils down to 3 basic Qs in order of preference: Quality (meeting specifications) Quantity (How much / in a way cost) Quickness (how fast or delivered within schedule)

Managing stakeholder expectations while juggling tight design deadlines is always tricky. What works for me is setting clear, realistic timelines upfront and keeping everyone in the loop at every stage. I make it a point to communicate regularly—whether things are on track or if there’s a delay, transparency helps manage expectations. I also prioritize feedback early on in the process. Instead of waiting till the end, I get stakeholders involved from the start. This way, we can avoid last-minute surprises and make sure the design aligns with their vision. It’s all about balancing clear communication with efficient execution.

One thing I found helpful is to use the right methodology in managing the project, this will make it very easy and less stress. I suggest to use one of this methods 1- Agile method, 2- the Japanese method Kanban. You don't know them ? Search learn try and practice (that's your next level)

With respect to projects, time overrun and cost overrun crucial. We should prioritize to meet deadlines by adopting sound and scientific tools to micromanage the same. Design team to be split into different teams , depending on the project size and offload non-critical and reputative tasks will help in meeting the deadlines.
