In my experience, I go back to my mantra- "full transparency", so that the team understands the magnitude of the news that needs to be shared given the implications. I have found by being candid, it fosters more trust that ultimately enables a more seamless communication for even the most challenging team decision(s). Sometimes it cannot be avoided but it's inevitable, so respect your team from the onset to disclose any concerns and no back-door discussions with select members. The former will likely lead to gossiping and/or inaccuracies but timing and place are both key, so proceed strategically and be sure to read the room (climate).
