I have utilized the following methodology a # of times consulting in global telcos: 1. Briefing of level overview of the macro process from stake holders - white board activity diagrams 2. Interview teams that are specialists (ie. SME's) in the subprocesses - White board activity diagrams 3. Integrate high level process models w/ the sub-processes in a diagraming tool. 4. Present digital processes to teams & adapt where warranted 5. Present finalized diagrams via meetings with all stake holders (ie. SME's, executives, etc) at all levels 6. Finalize the diagrams w/ detailed "activities" 7. Draft Automation Plan - Place diagrams in an "Automation Plan" document w/ proposed timelines/resources to each "activity" in nested activity diagrams.

In addition to that, think about leveraging a platform like Figma that helps diverse and remote teams share rough ideas very easily and enables you to iterate quickly. Encourage team members that perfection is not necessary out of the gate, but collaboration is absolutely key. Ask lots of questions, dig deep into legacy processes and make sure you have a cohesive understanding of a) how things are currently done today and b) how you would like as an organization to do things tomorrow.

One thing I did apart from time to time meetings with relevant stakeholders, I developed a MS Access based feedback portal, gave stakeholders access to that portal to leave feedback. The feedback was organized date wise as well as priority wise which helped me to accommodate required suggestions in the automation.
