From experience, it's never sustainable to manage long shifts and often leads to presenteeism since the human body can only take intense work for so long as opposed to quality work. I would recommend fixing the root cause of the long shifts: 1. Build better capacity plans allowing for full out coverage 2. Fix the root cause of the long shifts eg if due to increased workload during peak times. 3. Automate where possible to have the teams focus on key areas requiring human intervention. However for short span periods - Reward effort and outcomes - All hands on deck including leadership - Build in 1-2 hour break times - Allow work from home where possible

Here are a few suggestions I've implemented in the past: 1. Implement a Skeleton Crew. Rotate teams so one group rests while another works, allowing everyone to recover during long shifts - just like pacing in a marathon. 2. Delegate Transactional Duties. Hire temporary staff to handle simple tasks, freeing up the core team to focus on more complex, high-value work. 3. Reward, Reward, Reward! Offer tangible incentives like spot bonuses or gift vouchers, and add a personal touch with thank you cards to show heartfelt appreciation. 4. Lead by Example. Nothing motivates a team more than seeing their boss turun padang to share the load - it builds respect and camaraderie. Appreciation & Support! 💪

In my experience these ideas to eradicate burn out from long shift-Consider rotating employees through shorter shifts which reduce fatigue and maintain higher energy levels throughout the day. Ensure breaks are passably spaced and inspire employees to take them. It helps in stopping continuous long period of work without rest. Train employees to handle different tasks. It allows for lithe scheduling and can reduce tedium, which often adds to burnout. Promote the importance of taking time off and ensure employees use their vacation days. Implement policies that discourage excessive overtime. Gather employee’s feedback on their workload and stress levels and make necessary adjustments. Wellness programs can promote physical and mental health.

From my view, it depends how long the shifts are and my suggestion would be to divide the shifts so employees work the required time as set out in our Labour Law. Ensure its 8hours with Tea and Lunch breaks in between. A fresh team should begin to alleviate the pressure 3 hours before the first shift ends and the rotation should follow in that order. Longer shifts could also mean certain requirements are not automated allowing the caller to access information via a URL or An app for example. We need to innovate and transform our business to be more user friendly as technology is evolving and AI is within our midsts making some significant changes but no matter what tech we have, the Human interaction will always be required.

Introduce a rotating schedule to ensure everyone gets fair breaks and preferred time slots over time. Foster teamwork by pairing experienced and less-experienced members to balance workloads. Use workforce management tools to track productivity and identify pressure points. Encourage open communication so employees can share concerns. Finally, prioritize flexibility and consider incorporating wellness initiatives, like relaxation breaks, to boost morale and sustain productivity.

As a leader one should conduct certain activities to ensure that the team is given right direction and motivation to put the best foot forward. Few Basic Steps and assessment methodology that needs to be applied are - 1.Clear and Transparent communication for effective expectation setting and ensuring team is able to create right balance at both professional and personal front. 2.Work Load and Productivity Assessment and Calculation 3.Correct Role and Responsibility Alignment 4.Flexible Shift Planning As per Delivery Timelines 5. No Compromise on the Week Offs if the team is on schedule 6.Focus more on coaching and mentoring rather than reprimanding

Below are few things that have worked for me and my team. 1. Customized Schedules: Allow team members to choose shifts that fit their personal routines. 2. Shift Rotation: Rotate tasks or roles within shifts to keep work engaging. 3. Recovery Time: Build in mandatory rest periods between shifts to avoid exhaustion. 4. Split Shifts: Offer the option of dividing work hours to accommodate personal downtime. 5. Regular Feedback: Conduct check-ins to assess how the shift structure impacts well-being and productivity.

My recommendation to implement the following: 1. To opt for permanent night shifter if your business is on 24/7. The rest of the team to rotate on the regular shifts. 2. If everyone has to rotate on the shift rotation, work on shift roster where there is at least consecutive of 2 rest days before rotating to the next shift. Best practice to ensure the next change of shift is not too drastic for e.g., from overnight shift to morning shift disrupting employees' sleeping cycle that result in low productivity and high burn out rate. Roster can be well planned without any deviation from the WFM capacity planning for your business. 3. Hiring part-timers to cover some of the headcount gap to reduce the number of shift for rotation.
