If the subcontractor is hired for specialized works whose domain knowledge is not available go for hiring expert after open discussion with sub contractor else providing traing from inhouse expert and commanding the work is viable option.
-
One thing Ive experienced immensely useful is to engage with the subcontractor’s team, tell them the deadlines, look for critical activities where they might stumble and share complete information/ documents/ details required by them to meet the deadlines. Any gaps in technology need to be bridged by training and completely handhold them, while monitoring their work completely.

Most manufacturers of equipment have skilled individuals on staff to aid in training, transitioning and troubleshooting new technologies. Don’t be afraid to reach out to the manufacturers or their rep and get the subcontractors and your own staff up to speed with the current technology.
-
my opinion, before appointing the subcontractor we need to check the Subcontractor ability, strength, and background experiences. still, you subcontractor is struggling you can arrange the alternative well experienced Special Subcontractor to execute the works and back charged to the existing subcontractor to achieve the project success rate.

Before you provide “this and that” talk with the sub. Why is not working. Also make sure there is competency on the tool provider side. Tool should work for user not user works for tool

Open Communication**: Maintain regular, open communication with the subcontractor to ensure transparency regarding any issues or concerns they may have with the technology. Training and Support**: Provide necessary training or support to help them overcome the technological challenges. This could be in the form of workshops, tutorials, or one-on-one Set Clear Expectations**: Clearly outline the technological requirements and expectations from the start to minimize misunderstandings. Collaborative Environment**: Foster a collaborative atmosphere where ideas can be shared openly, and solutions can be brainstormed together. Risk Management**: Identify potential risks early on and develop a contingency plan to address these risks

In my experience, subcontractors who embrace technology updates and invest in training are consistently more successful. A day of focused training can prevent weeks of delays and rework. Those who resist often struggle with project completion and commissioning, impacting the entire team. The key is helping subs recognize that training investment yields significant returns in project efficiency and client satisfaction. Simply put, one day of training costs far less than multiple days of improper execution.

This is something that I have been exposed to every project. The answer is “Help them”, openly and honestly. This is a simple resolution, and will cost you not only financially but manpower expenditure. Your result will be in all cases a better sub-contractor that will do exactly what you were looking for. Your realized results will be a loyal partner, that is more financially secure, the results that you were looking for, and allows you to Taylor your assistance to better meet your true needs.

This is a difficult one to navigate. Technological deficiencies are not just experienced in the office (though most are) but they can be very impactful in the field. For the office, usually we would have to help coach the team along so they can prepare necessary documents on time and in the correct format. For the field, a large investment is usually required which wasn’t “in the budget” even though specs clearly state that machine control is necessary. In these instances, the sub must be urged to meet the spec with our help when we can. Sometimes you have to be the bad guy and hold them to spec but if you’ve done your best to meet them halfway, it usually doesn’t decimate the relationship and you plan for further work with that client.
