I prioritise tasks using the Eisenhower Matrix. I focus on urgent and important tasks, schedule important but not urgent ones, delegate non-critical urgent tasks, and eliminate non-essential tasks. I also consider urgency, impact, alignment with strategy, resource allocation, and risk assessment when prioritising. This helps me stay focused and efficient.

Prioritisation should be based on the deadline and amount of work each task demands. Make a task tracker on Asana or Notion, or plan your calendar in a manner which dedicates time-slots to each task in the day. Get over with quick tasks first, but time should be divided evenly between all streams/projects, for e.g: 1hr each, so that there is consistent progress on all fronts. Ideally, get smaller tasks out of the way first. In case you predict you won't be able to deliver according to the deadline, request for time needed in advance to deliver excellent work up to your personal standards instead of compromising on quality in a rush.

Prioritise, prioritise, prioritise. Separate the tasks into an x/y grid with Important & Urgent on each axis. Determine what the glass balls are and which are rubber balls. Glass balls are critical, high impact tasks that could cause significant harm or a major crisis if dropped. Rubber balls on the other hand, are a bit more flexible and can absorb setbacks or delays without much damage. 2) Delegate if you can. Delegation is key to effective workload management. Clearly distribute tasks across team members based on their capacity then create a reporting structure where updates are given on critical tasks. 3) Manage expectations. Set realistic goals with stakeholders. Always aim to underpromise within reason, then go on to overdeliver.

Definir metas e prazos realistas é o primeiro passo para alcançar um nível de entregas sem causar esgotamento mental. A máxima que é verdadeira: quando tudo é prioridade, nada é prioridade. Em minha recente experiência, observei que a priorização com o time semanalmente era algo que funcionava muito bem. Definíamos juntos os prazos e revíamos o que havíamos entregado e as pendências da semana anterior. Senti que o time ficava bastante satisfeito com as entregas e tinha confiança que podíamos negociar os prazos.

I evaluate my to-dos based on their impact: what will create the most significant progress if completed, what the consequences are of delaying it (the dramas that will follow), & what can be eliminated without real repercussions (aka hyped tasks). Then, I renegotiate deadlines with flexible stakeholders & delegate wherever possible. Breaking tasks into manageable pieces can also help—focus on essentials now, & deliver the rest if time allows. It’s not just about doing it all; it’s about doing what matters most. Imagine your tasks as customers in a queue. Serve the key ones first & tactfully reschedule others. 😊

Breaking down complex projects into smaller milestones helps maintain momentum and reduces overwhelm. Leveraging tools like Asana for tracking tasks and deadlines keeps everything organized and visible. I also communicate with stakeholders to align expectations, ensuring the team focuses on what's truly essential without spreading resources too thin.
