I’d brief senior leadership promptly, framing the issues with a focus on solutions rather than just problems. “Here’s what happened, why it happened, and what we’re doing to fix it” would be the mantra. I’d also highlight any quick wins or progress to reassure them the wheels are still turning. Regular updates with clear timelines would keep them in the loop without drowning them in detail. By staying calm, proactive, and results-oriented, I’d ensure leadership sees me as the steady hand steering the ship—not the iceberg spotter after the fact.

One thing I have found helpful is to communicate early and often. Your challenge is to regain confidence with the leadership team. Once you commit to the new delivery date, you must deliver consistently on the deliverables. Small wins will build confidence with the team. Later in the project if a small delay does occur you may have support because of your earlier wins with meeting the earlier deliverables.

Most times, we cannot avoid setbacks. Specially in the industry I came from. Designing computer chips, where Specs and rules constantly change and we have to redo a lot or most of the designs. Update and write up procedures and action items that will minimize the affect to other designers, and collaborate on what's the best action to take.
