It might seem counterintuitive, but sometimes the KPIs introduced to run more efficiently and profitably have the opposite effect. For example, you might want more of the team to focus on client billable work, because of this you set a billable daily target for individuals in the team without understanding the daily reality of their work. ·        You still require people to attend internal meetings and other non-billable work, the targets set are almost impossible to achieve right away. ·        People know they’re being measured on it, but there haven’t been any changes to the system, structures, processes, or way of work to support this measure. ·        To hit their targets, more time gets padded to billable work and fixed agreements. 15 minutes here and there starts adding up. ·        You’re not actually delivering any more value to clients and now you’re also losing visibility of the work even more. ·        You end up with skewed numbers on contract profitability and utilisation of the team, profit drops despite focusing on seemingly profit focused metrics. ·        Your dashboard might look better, but your bottom line is worse. I see this happen regularly, because everyone expects a single KPI to solve all their organisational issues. Sometimes it’s seemingly simple like the above, but if you don’t have full and accurate visibility of the time spent across tickets, projects, and agreements then billable % isn’t going to provide you much value. Especially if you're only currently getting 4-5 hours of time recorded a day. In the above case a better target could be 8 hours of effort recorded a day, promoting full transparency, including the lost or “unproductive” time without any recourse. See where the time is actually going, get an accurate picture, reduce waste and work to achieve the desired result, rather than pushing people to manipulate the numbers to what you want to see. Work with the team from there to prioritise the right work, gain efficiencies and remove barriers. Do it with honesty and transparency, supporting a goal to actually be better, not look better on a dashboard. #kpis #metrics #servicemanager #operations
