Once, I had to modify some of the work schedules I had developed because the workers looked so tired which made me change the schedule so that the morale of the workers could be boosted to ensure they worked harder and more effectively. Workload management in advance keeps your team members on their toes and does not allow them to get bored and demotivated.

However, to get ahead of this, I’d focus on understanding what’s driving the heavy workload, how long it’s expected to last, and what can be done to reduce it in the medium term—such as adding resources, providing better training, or leveraging external partners. In terms of supporting the team, fostering open and supportive communication would be key. I’d aim to relieve some of their burden, potentially by taking on some tasks myself, to help lighten their load.

It’s easy to give your high performers the lion-share of work, but that can overwhelm your top talent and cause unintended bottlenecks, so delegate wisely. - recognizing achievements and milestones. The team needs to be encouraged for their efforts, don’t wait until the end to give them their flowers.

First of all, it would be helpful to anticipate work peaks to avoid feeling overwhelmed. If this hasn’t been possible, it’s essential to pause and establish a clear order of priorities by reorganizing workloads and tasks for each team member, discussing and listening to the team. Finally, keep those awaiting the project’s completion updated and informed on the progress of the activities.

Just listen... As a manger you can easily think you know a solution to every problem or that you have to have an answer. In the past 20+ years as a manager, I learned that curiousity and eagerness to know the story behind the workload, leads me to the actual problems behind the workload. It gives me new angles, different points of view and so much information. If you manage to create a safe environment where each individual can share his or her story, group responsibility will be stronger. I think my role as a manager is not to dive into solutions, but to let each individual and the group grow during the process.
