I would do the following: 1) Acknowledge the issue: clearly recognize the delay and its impact. 2) Explain the cause: provide a brief and honest reason for the delay. 3) Outline corrective actions: share steps being taken to resolve it, including a revised timeline. 4) Reassure: emphasize commitment to quality and managing expectations moving forward. 5) Offer alternatives: if possible, provide interim solutions. 6) Stay available: let them know you're open for further updates or questions. First, acknowledge the delay and inform the stakeholder as soon as possible. In complex, large projects, unknown problems are inevitable. So, In the spirit of transparency, explain the cause of the delay, acknowledge their frustration, and provide assurances. This approach goes a long way in building trust with the stakeholder. Identify the steps to resolve the delay and communicate an action plan addressing the delays. In parallel also work out a realistic timeline and deliver to the new timelines, ensuring the new timeline is achievable to avoid further disappointment. While the resolution is in progress, keep the stakeholder informed regularly. This will give the stakeholder confidence that the situation is being actively managed.

Due to today's complex supply chain, 4% to 6% of product deliveries are typically delayed. To address this -recognize the delay and its impact and ensure you communicate with the stakeholders and customers as soon as possible. Understand and try to remediate the failure modes. Key failure modes are lead time violations/changes, parts unavailable, and supplier delays, so have an action plan to overcome these failure modes. Ensure your team is on top of these failure modes, show commitment to quality and compliance, and demonstrate that you are managing expectations. One additional call out on sustaining fantastic on time and in full product deliveries is maturing supply chain processes and team capabilities.

My wife asked me to buy a particular brand of pancakes for our kids from the store. By the time, I visited the store, those particular pancakes were sold out. There are 2 things I could have done in this situation - -> Case 1 - Buy a different brand of pancake and face the wrath of my kids. -> Case 2- Give them a call from the store and let them be part of your decision making in buying the right type of pancakes. Just like the above scenario, keep your stakeholders closer to the team and let them be part of the decision regarding delays or must-haves. Communicating later to stakeholder is already too late. PM here acts as a bridge between team and stakeholders bringing each other closer. Remember, Business + IT = Business.
