Usually, clients are informed about delays only during scheduled formal reviews because no one wants to stand up and bell the cat prior to that. However, by that time it is too late and it also becomes an unpleasant surprise. No one really wants unpleasant surprises so transparency and proactiveness are the only two things available to you
