A SIPOC is one of my favorite tools for any project and even for deploying a lean management system. A good template can help, but here are the components I focus on. 1. Name of the process 2. Sponsor/Owner 3. 3-5 high level steps 4. Major sub-steps for each high level step 5. Suppliers - who is providing the inputs 6. Inputs - not who but what starts the process 7. Outputs - what is the final product(s) 8. Customers - who receives the final product(s) 9. Customer Requirements - what does the customer(s) expect of the final product (think speed, quality, cost, etc.) 10. Business Requirements - what is/should the business be measuring for this process I usually build the SIPOC with someone in the business that knows the overall process well.

It's important when creating a SIPOC diagram to not be misguided by mapping the "how it should be" or the "perfect state", instead focus on how things are right now, warts and all. You can then leverage that for a comparison to "best practice" and find areas of improvement. The order of creation is correct - Process first, then Outputs/Customers and Inputs/Suppliers. Horizontal does not necessarily matter - you can map it vertically too. Lastly, I would say that it's important to also capture the Requirements of the Outputs & Inputs. Your customers will have certain quality, timing, etc. requirements of the outputs, just like you will have for the inputs - this should always be the "gold standard" and not the current practice.

After SIPOC, our next step is to formulate hypotheses tests that can be empirically tested, preferably through data analysis. Therefore, it is crucial to classify the variables identified by the SIPOC into three categories: -Those with existing measurements and historical data; -Those we can measure, even if lacking historical data; -Those not currently measurable. Now we can build three-pronged action plan: -Initiating analysis on hypotheses involving variables with historical data; -Assessing the resources for measuring and recording new variables; -Determining the resources viability of making other variables measurable. The SIPOC has many uses so I will focus on a few: - getting the right people in the room to analyze and solve the problem (gap in performance, design of a process, etc.). Using each sub-process step, the suppliers and the customers will help get the right team together - identify supporting resources that may not be needed full time but that may be leveraged throughout the engagement. This also helps notify those resources in advance so there are no delays during the event/initiative - clarity of scope and prevention of scope creep; we are only focusing on "this" - identification of the data and metrics we need to analyze the process and to ensure we are clear on what "good" looks like - helps the working team know where we are focused

There are several ways to go about using SIPOC, however we recommend that you start with the end in mind (thank you Dr. Covey), with the customer which is sort of working backwards if you normally read left to right. Start with the customer, and then ask what is the output they want? Then say what does the process need to be? Then say, what are the inputs? Then ask who is best to supply the input? Starting with the customer frames the perspective correctly and keeps you from thinking internally.

After analyzing the data to pinpoint where to focus our efforts to achieve the goals of a improvement project, I believe it's essential to concurrently initiate a SIPOC and Process Maps (whether BPMN or not). This approach allows us to enhance our understanding of the process through sanity checks: 'Can I visualize all the variables from the SIPOC on the Process Maps?' and 'Everything relevant that can be measured on the Process Map are described in the SIPOC?' By the end of developing these two tools, one should feel confident in having both macro and micro-level insights into the process. Above all, it's crucial to be capable of formulating testable hypotheses on how to enhance this process in line with the project's objectives."

I know that these article 'seeds' are AI generated, and I think it may have gone a little off course on this one. The SIPOC diagram is pretty easy and straight forward - it is meant to be. There aren't a lot of tables and charts and graphs to correlate and validate. Start with the process (the P) - usually in less than 10 steps. Ask what inputs are needed for that step (the I's) then ask who supplies those inputs (the S's). Ask what output is produced (the O's) and where it goes (the C's). To validate and refine, set a review date and collect your team of subject matter experts to make sure that the process is still valid and that the input and output streams are still valid and up-to-date.

More simply put, you validate the SIPOC with the process owners, the customers, and the suppliers. Then review with your project sponsor/champion for alignment: Is this the process we expected to be working on?

SIPOC diagrams are often 'silo busters'. When a process is documented in a easy to understand manner then the organization can see how many of the processes work together and are dependent on many different disciplines. No longer is Accounting 'just' slicing and dicing numbers, Operations 'just' putting widgets together, IT 'just' keeping data secure and flowing, Marketing 'just' talking to people; the full image of the work being done emerges and can bring people out of their silos to interact on a deeper level - the the process manager is communicating and doing more than 'just' documenting how work is done.

Just to focus on one thing, the SIPOC along with understanding the problem or intention of the work helps guide the methodology that will be used for the engagement. If I know more detail about the problem I am trying to solve (e.g. I have a quality problem and it is being caused within a confined part of the process), I will use detailed process mapping, data collection, and observation to understand what to do next. If I am unsure where in the process my root causes stem from, I usually use a value stream map, focusing on the widget and not on what the people are doing, to narrow down my focus. Then I will use process mapping to dig into more detail if necessary. I don't always have to reengineer an entire process to solve a problem.

In my experience, the MOST important piece that is typically misplaced in this scientific method of understanding what the data says, is not imparting people into the development of the effort. Typically the reason for that missed opportunity is the noise people bring to the effort. I posit however that it is the noise that sharpens the edge of this tool. The people face the process challenges and opportunities hourly. As Jack Welch wrote in his book Winning, 2005, winning in business comes about, in part, by having every brain in the game. Getting the employees involved in this process slows the progress down, in the short run. In the long run however, by pulling employees in, the organization begins to build bench strength.
