How can you balance speed and quality on the production line?

It does not matter if our organization is large or small, we need to have a dashboard, even if it is a humble Excel where we can collect these important data, and do so rigorously every day. These data will tell us where our organization is losing money because we will agree...... the ultimate motive of any organization is to make money..... The data analysis that our chart will show us will tell us where our weakest link is, whether they are bottlenecks or frequent and repetitive errors.

Speed/Quality Balance is a challenging never ending journey where team has to achieve max. speed without compromising on product quality, below steps have to be followed in sequence: 1-Evaluate current status to measure the maxi. speed at which a good quality product can be produced 2-Find out the RCs because of which speed can not be increased 3-Set a convenient CA plan using lean & TPM tools to eliminate RCs and set a reasonable target for proposed increase in speed. 4-Implement proposed actions by assigning to specific action owner with closure dates. 5-Measure effectiveness of each action after implementation 6-Ensure consistency of action implementation and new proposed speed 7-Start same cycle again and put a new speed increase target

“Slow is Smooth. Smooth is Fast.” Measure twice, cut once. Take a deep breath and do it the right way the first time. If its important to get done, its important to get it done right.

Being able to track your performance is actually the best way to how you are trending. Knowing your daily KPIs, OR and OEE goes a long way to help improve on performance. One best practice in my organization is the all inclusive knowledge of how each and everyone is trending based on OEE, Quality and Safety. Employees need to digitally accent to Quality and safety check list and also production updates. It has gone a long way to help us all.

Before tackling speed and quality issues, understanding your present baseline is essential. Decisions and investments can have a net-neutral or negative effect if the current state isn't clear. Positive solutions can be counterintuitive, often revealed through data analysis. For instance, a unique customer job posed production challenges until a surprising observation. Traditionally done on Mondays or Tuesdays for employee rest over the weekend, a rush order on a Friday yielded a 15% speed improvement. Upon investigation, the team's sense of accomplishment beating a hard Friday task, leaving it all on the table as rest is around the corner, and not thinking about the challenge over the weekend proved pivotal.

One thing I have found helpful is to have a robust quality assurance process. Execute your 1st level of assurance at least once a week on your systems. Do DILO studies to identify areas of improvement and where to increase productivity. Monitoring tools and process trends helps to identify deviations early enough and optimization opportunities.

In my understanding, when defining a project to meet specific targets & a set speed in a manufacturing environment, requires a robust OD that incorporates clear management standards & practices (ex., Strong Risk & Change Management).This discipline should have physical, human & system-level elements, tracked against each asset (equipment, employees, etc.)under any methodology. Conducting gap analysis will alleviate opportunities to find bottlenecks in Operations. These identified factors can then be incorporated as KPIs,KRIs at diff organisational levels, ensuring a unified understanding from top-bottom layers of employees.This approach is crucial for the sustainable achievement of speed&targets while maintaining customer-preferred quality.

One thing I found helpful is the keeping of records so as to compare the past to the present and the future. That's going to tell us if we are moving forward or backwards. Also good planning & having a good spirited team as well as quality spares. Also your team should understand exactly what we all stand for and our objective as an organisation.

One thing I can always control is my work standards. It may sound unnecessary to sone people, but for me personally, I try to take whatever the best standards are and make them my low side tolerance. If between 0 - 5 is the requirement, I will set my standard to 2.5 and consider 2.0 or 3.0 out of spec. I try to take as much variance away as possible so I can reliably deliver the highest quality and most consistent product I can make. If I have to sign my name to it, I want it to be right, and exactly the same every time.

You can balance speed and quality in the production line first by determining the acceptable quality by the customer and train your team to understand that need. 2nd find the optimal line speed to achieve the established and accepted quality.

Establish realistic goals, but it must be coupled with another key factor: ensuring that everyone involved is well aware of these attainable objectives. This skepticism can lead to a loss of valuable insights and contributions from the collective brain trust that could have enriched the project. So achievable goals is a foundation for success but also a catalyst for innovation.

Realistic and measurable objectives are the philosopher's stone. We should not fall into the temptation of setting objectives whose sole purpose is to please senior management. If these objectives cannot be met, they will only cause discouragement and distrust among our teams, and as a consequence, our best values will seek to leave our organization. and the loss of knowledge and talent is the most difficult to replace. We must move our teams towards a culture of challenge and daily improvement, but this is achieved by achieving small daily challenges, delegating and trusting them, making the information on the evolution of our projects clear and easy to access for everyone.

The first step to balance quality and productivity is to define what quality means for your work and communicate it clearly to your team.Establish measurable criteria, such as specifications, deadlines, performance indicators and quality checks that reflect the expectations of your customers and stakeholders

One of the most powerful tools for balancing speed and quality on a production line is using takt time. Takt time, a key principle in lean manufacturing, delineates the time required for each step in your workflow. By conscientiously addressing the quality aspect at every production step and evaluating the takt time associated with each, you can strategically harmonize speed and quality. Business decisions pertaining to certain steps may present low risks and high rewards, enabling you to enhance speed. Conversely, steps that are more intricate or carry higher impact may necessitate a focus on quality. Regardless, breaking down each process based on its time to completion empowers for balanced workflow optimization.

Implementation of organize working place , material arrangements and 5S also is one of the easiest things to start up lean concept on your production line .

This should be at the top of any plan. Our team is the one who will realize our ideas, they are the ones who must streamline our process, ensure quality, and report reliable data on time, they are our hands and our eyes where we will not be. Any small change in our production line without having people willing to change means a waste of money, a situation worse than the one it was intended to solve and as a consequence losing more money, and this is never good whether we are the owners of the company or if we have to report to higher levels. Human beings by nature are reluctant to change, if we do not work to ensure that our team is willing to change before starting it, our future is truly uncertain.

In my experience, developing the processes and designing lean Methods is relatively easy compare to implementing them. In my thought, we need to involve our front-line workers in those decision-making steps to have a buy-in from them and how it could impact them and the company as a whole in a longer time. This will ensure effective implementation and enhancement in the awareness of our front-line workers as well.

Training your workforce regularly to enhances skills and efficiency and well-trained employees are less likely to make mistakes during production hence speed and quality obtained.

In my experience, Communication is the key to empower your team. Communicate clearly and frequently with your team about the production line objectives, expectations, and progress. Provide them with timely and constructive feedback, and celebrate their achievements. Communicate also with other teams and departments to ensure alignment and collaboration across the organization.

A team functions like a clock; if one cog malfunctions, the entire mechanism falters. Every part, from the smallest to the largest, must synchronize for effective performance. Through my experience, fostering communication at every level and motivating individuals to learn, adapt, and manage time efficiently creates a cascading effect. This harmony permeates from the smallest unit, moving seamlessly up the ladder, ensuring that we all operate at peak efficiency.

For there to be a function system that optimize operation,there have to be a determined team. Teamwork is the bedrock of an optimal operation.

A company that doesn't invest in clear practical Training will always fail, training needs to be planned out in a step by step way, making it as easy to understand as possible, also with All training you need to put Safety as a main factor when developing it

One point to consider when empowering the team is the clear definition of boundaries to prevent errors. Well-defined limits help prevent errors by clearly indicating the extent of the employee's autonomy. This prevents them from making decisions that could compromise the quality of the product or the efficiency of the process.

you need to study the process and determine the following : -any waste time during process to eliminate or replace. -operator qualification (training). -study samples to improve the quality of product.

Leveraging technology can significantly streamline processes and pinpoint issues related to quality and speed. One notable technological implementation in my career involves using software that tracks the completion of each process step. This advanced tool helps identify individuals’ training needs, shows production slowdowns, and tracks error rates. Beyond that the software became a powerful lens into the human aspects of work. It unveiled unique problems, such as mental health challenges, external factors affecting performance, and declining motivation. Integrating this human perspective with technology enriches the tool’s functionality and fosters a holistic approach to addressing challenges within the workforce.

In order to aid speed and quality on a production line I think Automation and Process Optimization are great components in achieving a more efficient production. Process optimization to minimize downtime and improve efficiency, and Automation to improve speed by implementing systems to handle human tasks which in turn decreases human errors.

The key here is how different departments and business lines of the organization interacts. Everyone in the organization wants the production to be at the speed of light. Business planning and sales team needs to aim for realistic goals, leaving a room for continuous improvement, maintenance and quality checks. From my perspective, I believe a global plan - agreed by every stakeholder- is the best way to achieve optimum performance.

Increasing output at the expence of quality will eventually lead to out of spec non sellable product, that does not count in the output. So basically it's a self regulating loop, provided you do have specs with tolerance and reject ranges.

Balancing speed and quality on the production line requires a strategic approach. Robust technology, effective operating procedures with maintaining operating parameters, perfect raw material /additive/ chemicals specifications, very good integrity/ reliability of equipment as well as control systems and trained/ validated manpower will definitely help in maintaining speed with quality for production lines
