Last minute changes are very difficult to mange however in such unavoidable circumstances, team lead should talk to each stake holders and clearly communicate the message of last minute change. First try to understand where the consequences major changes are there and how it will affect overall readiness and try to minimise cascade effect changes. Rest all should rearrange the priorities and start working on with complete tracking of the new addition or deletion of work.
