A primeira coisa a fazer é trabalhar a gestão de mudanças: primeiramente, comunicar a equipe, estabelecer um controle de riscos e montar um plano de ação. O objetivo deve ser mitigar ao máximo os impactos da mudança. A primeira coisa que eu faço é comunicar aos stakeholders e pedir para eles avaliarem se a mudança vai gerar alteração em prazo e custos; damos a eles um prazo curto para apresentar essas informações e depois geramos um relatório de gerenciamento de mudanças, os quais são apresentados aos heads do projeto para a tomada de decisão final.

"Design changes" is a broad categorization. Understand what the change represents before taking any shift in focus. Is the change a straight-up UI? Does it touch middleware, change the backend, or cause adjustment or overhaul of the authentication layers? Etc., etc. Understanding the full scope and work related to acting on the feedback will provide you the roadmap to effect the change. It's very rarely an "I don't like that button", it's usually an end-user flow and that flow represents many aspects--simple and complex. Can it be accommodated iteratively and still appease your market? Does the design warrant urgency and top-3 triaging? Understand the feedback, but don't forget to factor in the intangibles of how the end product's produced

Es allí donde se aterrizan las expectativas vs lo que realmente podrás lograr según el alcance planteado. Cuando estás en plena ejecución y se piden cambios, te remites al Acta de la reunión de expectativas. Si la situación es extrema y hay una desviación y debes hacer cambios, pues todos deben tener claro que si cambia el alcance, cambia el tiempo y cambia el presupuesto. Aca empatía y flexibilidad son esenciales.
