Your team member is resistant to criticism. How do you navigate giving constructive feedback effectively?

Um exemplo que já vi ocorreu com uma liderança que sempre dizia "não mexa com os meus pintinhos", assim, no seu ponto de vista estaria realizando o melhor. Nunca se deve abordar dessa forma, estamos cuidando de pessoas, seres humanos que tem coração e sentimentos. Traçar uma estratégia para gerar confiança na sua equipe não se troca por algo, não se faz barganha por coisa alguma. Confiança se conquista com amor, comunicação assertiva, percepção, cuidado, respeito, educação, ter uma visão de águia, conhecer a sua equipe e nunca fazer diferença entre eles.

I understand how challenging it can be to give constructive feedback to a team member who resists criticism. In such situations, it is helpful to approach the conversation with empathy and start by acknowledging their perspective. For instance, I might say, “Hey, I know you put much effort into this project, and I appreciate that.” Next, I focus on specific behaviors or actions that need improvement rather than making general attacks or criticisms. Using “I” statements can also be helpful in this context. For example, “I’ve noticed that your responses came across as defensive in our last team meeting. I’m worried that this might impact our team’s ability to have open discussions. Can we find ways to communicate more effectively?”

At school, I have maintained a Blue Register wherein I write down my remarks to acknowledge & appreciate even the minutest of efforts of each of my team members. The same is then shared with my boss for her remarks. This way, I am able to establish a common ground of trust. So when I give some constructive feedback about something which may not be up to mark, my team members take it positively. Then obviously, there are positive interactions & deliberations which add further to this trust factor & help me effectively impart constructive feedback.

Ensure that you effectively communicate the purpose of feedback as a tool for growth rather than a concern. Encourage a growth mindset, that feedback is a tool for learning and to facilitate reaching common goals. Build trust by listening to their concerns around receiving feedback and genuinely engaging with their perspective. This will help to show team members that you genuinely care about them and are focused on achieving the best possible outcomes.

Respeitar o tempo na escolha do momento certo em aplicar o feedback é super importante, demonstra carinho, presteza, empatia e preocupação com o colaborador. Certamente o colaborador sentirá muito mais confiante, leve e disposto ao ouvir. Por isso estude o dia do colaborador, se atente as emoções e tudo fluirá.

Outro ponto importante é demonstrar os sentimentos de quem proporciona o feedback. Dizer como se sente ao perceber tal comportamento pode ser mais relevante para reflexão de quem recebe o feedback. Por exemplo, eu diria "Na última reunião que tivemos fui interrompido várias vezes e isso me fez sentir que minha opinião não tem importância, na próxima reunião espero ser ouvida para que eu possa contribuir com o projeto", demonstrando assim o comportamento atual e o que é esperado.

Prepare o ambiente, incentive de uma forma clara que a opinião do colaborador é importante e se faz necessário. Oriente com cautela, fazendo que se sinta tranquilo ao desabafar e lembrando sempre que aquele momento é pra somar como uma equipe.
