An effective way to train the team members and provide them with direction is to lead by example. So include the struggling team members in meetings, phone calls and tasks that are giving attention to the client. This makes the client feel heard while giving direction to the team. Delegating tasks to team members that help soothe the client’s demands is also effective. It shows the team that you have confidence in them and frees your time to give attention to struggling team members. A manager cannot be effective if they micromanage to the point that the client and team can’t function without them at all times.

Customer is always 1st of course, but at the other side we can't spare the team's call also. Here is the idea, capture the baseline expectation and requirement of customer at the same time also capture the purpose of teams direction. Rather than directing the team, generate enthusiasm and volunteer leadership to enable them to pave the right way as per organisations vision to align with. All you need here is to monitor the progress does not derived, need not to involve to much here. Now you have your complete, focused and quality time to attend the clients attention. More to go...

First of all, I would probably have a hard time properly solving both situations at the same time on my own. I would personally focus on these key aspects: 1. Delegation - ideally, having a competent person dedicated for each of these areas in the team, whom I would only help if necessary to solve any problems. 2. Prioritization - my priority is always to focus efforts on the internal team. Because I am convinced that if I take care of my people, they will responsibly take care of the satisfaction of my customers. 3. Communication - when situations and problems are communicated transparently with all stakeholders, it is always possible to achieve a satisfactory result and possible leniency on the other side.
