What are the common pitfalls of project planning tools and how do you overcome them?

Sometimes, project requirements are not fully understood or documented during the planning phase. Unclear delineation of roles and responsibilities among project team members can result in overlapping or conflicting duties. Inadequate communication between project stakeholders, such as engineers, contractors, and clients, can contribute to misunderstandings and lack of alignment.

There is room for improvement in the business of planning tools softwares. Complex projects require clarity and defined milestones and I am sorry to state that tools available are not very user friendly. A complex project shows its complexity by the clutter, the way the tasks are entangled on your dashboard. Gantt charts are the go-to representation for a lot of project managers but we should do better than that nowadays!

- In our experience, using Asana as a project management tool has proven effective for simple and complex projects. However, its success largely relies on training the team member to use the tool effectively, which will prevent confusion and miscommunication. Also it's important to assign a project leader to facilitate open communication, follow ups, and necessary adjustments.

In my experience getting people to use a tool is a real challenge, getting them to use it properly even more so. I used to explain to people that producing a project plan is like working out the route to a destination you have not been to before. Producing the plan is not enough, you still have to take the journey and as part of that you need to be continuously checking and updating your progress against target, be alert to risks, take corrective action when needed and keep stakeholders accurately informed of your expected completion status. All too often people produce the route map, after being pressed to do so, but do not refer to it on the journey and then wonder why things have not gone to plan.

In my experience, people tend to keep adding to project plans / software. Without realising it, you can make your plans overly complex in terms of granularity, data and logic. Keep project plans to the minimum complexity that is required to hit deliverables. This means they are more understandable to all audiences. They are also easier to assess and maintain. I always review plans in terms of complexity and attempt to reduce it wherever possible.

In my experience, incorporating a standard suite of templates configured within the planning tool has proven effective in many ways. For example, we equip each project with a standard Project Sheet, Project RAID log, Project Lessons Learned sheet, alongside Project Dashboard created using the Smartsheet tool. While we continue to evolve and tailor the templates as required, overall this approach has been working well. It has enabled dynamic roll up reporting on key metrics of interest throughout the project lifecycle. We are able to pull key data and status metrics both at an individual project level and also at a portfolio level. Standardize templates are useful in improving tool adoption and building a shared understanding.

To guarantee successful integration, it's recommended to test and troubleshoot the integration and compatibility of the project planning tool before and during project execution.

In our experience, integrating Asana with Slack has enhanced collaboration and communication, by keeping the team members informed about project status through receiving notifications and updates on slack when tasks are assigned, updated or completed in Asana, for a better project visibility. - it is important to choose a project management tool that is flexible and allows for easy changes to tasks and deadlines.

Common pitfalls of project planning tools in engineering management include inadequate resource allocation, poor risk management, and lack of flexibility in adapting to changes. To overcome them, integrate real-time data, ensure stakeholder communication, and utilize dynamic scheduling. For energy projects, tools like Primavera P6 and Microsoft Project offer robust features but require customization for specific project needs and constant monitoring to mitigate risks.

Thought #1: another risk is adapting the project management to the tool instead of choosing the tool for the project. Some fancy neat tools can be good and save you time in some situations but they can also be restraining and limit your thought process if they aren't flexible enough for your needs. There's nothing wrong with getting back to basics with a blank spreadsheet to start with. Though #2: the best way to avoid data overload is to have SMART goals and established metrics from the start that are clear for everyone involved. Metrics can be reconsidered along the way as soon as it is communicated and it makes sense for the project or priorities have changed. Project planning has to be able to adapt to real-life changes & progress.
