What are the best ways to measure the effectiveness of strategic vision and alignment in your team?

Alignment between team’s activities and a strategic vision are crucial. I see a lot of articles and contributions focussing on measuring, and I agree that a certain level of measuring is important, but my focus is rather on three C’s - Communicate, communicate, communicate! The team has to hear it again and again, change of direction is a longterm process and if you focus too much on measuring, you might not focus enough on communication, buy-in and critical discussion with your team. Ask them to explain the link between achievements and activities to the strategic vision, let them own this alignment. In my experience this is more important than frequent and complex measurement activities.

You can test for alignment in just one minute. Ask the leader to write down the top three strategic priorities. And ask all of the direct reports to write what they think the leader wrote down. When you share the answers you have an instant view on the level of alignment. Note that many people will try to explain close descriptions as alignment but they often are really a sign of something missing.

It's vital to understand that vision and strategy are not the same thing. Vision goes beyond strategy and captures the essence of purpose and the reason for organisational existence. From the start point of a clear vision, it's then possible to formulate a strategy. Strategy should therefore inherently align with vision. Sensing team alignment to strategy and the "How" of attainment is much more practical. Vision, strategy and execution are the cornerstones that are critical in aligning team and individual goals to strategy and ultimately to vision. By reverse engineering the process in this way, we understand what is required from our people to achieve our ultimate vision. Only then can we assign goals, deliverables, behaviours and values.

Blind spots arise when leaders think that everyone on the team is on the same frequency - a major pitfall for crucial projects! Have sync meetings focused on getting aligned, but avoid lapsing into pure progress reporting. Here's some pointers for an effective alignment meeting - Draw the conversation back to the original goal by asking "Are these tasks bringing us closer to our targets?", "Does this change the paradigm of our success metrics?" - Discuss dependencies cogently to ensure each stakeholder has the same understanding and logic flow - Encourage speaking out, especially to challenge assumptions or to provide another perspective on issues - Close off with actionable items and a clear plan before the next sync meeting

Relentlessly build and invest in developing a truly top-tier leadership team (everyone who formally supervises). When your leaders trust each other, pursue shared outcomes, hold each other accountable, etc., they will "live" vison and alignment every day - and their teams will follow.

It’s one thing for team members to nod in agreement during a vision presentation, and quite another to see them embody that vision in day-to-day operations. Watching how team members prioritise tasks, overcome obstacles, and make decisions can reveal much about their true alignment with the strategic direction of the company.

Surveys, feedback, and engagement levels can also gauge team members' understanding and commitment to the strategic vision. Additionally, the achievement of specific milestones and the impact on overall organizational success are vital metrics to assess alignment and the effectiveness of your team's strategic vision.

As Peter Drucker said “you can't manage what you can't measure.” Measuring the effectiveness of a shared vision is an ongoing process that can be challenging, as it involves assessing different aspects of a team's culture and cohesion. This process helps leaders identify if the performance is aligned with company values and goals while keeping them accountable. In my experience as Leadership Coach, the KPIs management and the one on one coaching approach it’s an essential component of this process.

Clear and consistent communication, team support, aligning team and individual KPIs, along with thorough explanation and measurement of how individual KPIs will impact the team's KPIs, are crucial. Having a Balanced Scorecard that captures the business's vision with a focussed set of goals, measures and targets that the team are committed to makes it very easy to track progress, as well as celebrate achievements and seize new opportunities. Monthly strategy meetings that review progress and lock in actions and accountability for the coming month to ensure the team gets back on track, or stays on track, to achieve its goals will ensure the business executes on its strategy successfully. It also keeps the team aligned, focussed and committed. Monthly meetings also create a rhythm and cadence to the business that lock in a way of working that becomes a habit for success and ultimately a unique competitive advantage.

Hold regular team meetings or check-ins to discuss progress, address any challenges, and provide support or guidance as needed. Encourage open dialogue and feedback to ensure any issues or roadblocks are identified and resolved promptly. The expected outcomes often can (and should) be both quantitative and qualitative in nature. Having a distinct clarity of what these expected outcomes could be, is key to achieving success. Ensuring that the teams are also as clear drives alignment. Setting the right expectations after providing clarity on outcomes ensures that the efforts are directed appropriately and optimally.

It involves monitoring key performance indicators (KPIs) and the achievement of goals to ensure that your team is on the right track. KR2: Discuss any obstacles or challenges and adjust strategies as needed on weekly or bi-weekly. KR3: Celebrate achievements and provide recognition for team members who contribute to the success of the OKRs on a monthly or quarterly basis. The key to using OKRs effectively is to set ambitious yet achievable objectives and ensure that Key Results are specific, measurable, and time-bound.

With ChatGPT-4, it's easier than ever to get real-time snapshots of your team's work. To track your team's progress and outcomes using ChatGPT, implement these three steps: 1) Define and upload/input SMART goals into ChatGPT. 2) Conduct weekly check-ins via the chatbot, where team members report updates and receive progress assessments. 2) Use ChatGPT to analyze outcomes against goals, providing clear reports and actionable insights for strategy refinement.

Culture and culture engagement are crucial elements in a team's success and overall effectiveness. The culture of a team encompasses its shared values, beliefs, attitudes, and behaviors, which shape the team's identity and guide its actions. A positive and strong team culture fosters a sense of belonging, trust, and collaboration among team members. It creates an environment that encourages open communication, innovation, and continuous learning. When team members are actively engaged in the team's culture, they are more likely to be motivated, committed, and aligned with the team's vision and goals. Engaged team members exhibit higher levels of productivity, creativity, and problem-solving abilities.

Regularly assessing workplace culture engagement and taking action based on the findings is essential for fostering a positive and engaging work environment that benefits both employees and the organization as a whole. A very effective tool that I have found useful to not only measure the needs of a specific role, team, project or strategy to meet the vision with behavioral drives and cognitive abilities is the Predictive Index. It saves companies so much time and effort plus it shares the blind spots where certain roles match up better on different teams or projects based on the vision and tells you what’s missing.

Use of Employee Net Promoter Score (eNPS): Similar to the Net Promoter Score for customers, eNPS measures employees' willingness to recommend the company as a place to work. This can provide a snapshot of overall engagement and culture of the team.

I think feedback from stakeholders should be ongoing, especially since circumstances may cause you to revise your goals. For example, in my community, Hurricane Ian made landfall in September 2022. This caused many businesses to change their strategies and goals.

Focus groups are a great way to gather feedback, and also explore the employee population for future leadership candidates. Having a standardized list of questions keeps the discussion on track

Reach out to your stakeholders - customers, partners, managers - and ask them what they reckon about your team. Are they happy with the service? Do they feel your team is in sync with your vision and goals? Collect data, reviews, or testimonials from them. These nuggets of information can be pure gold to gauge their satisfaction, loyalty, and whether they'd recommend your team. Keep an eye on your team's reputation in the eyes of your stakeholders. Are you seen as a valuable player, and are they on board with your vision?

I recently was surprised to find out that a manager under my charge made a decision that was not hers to make. Initially, I was upset that she delayed communicating her choices & actions with me. I reached out to others about the situation & was encouraged to find out the rest of the story besides the story I was telling myself. Turns out, she acted in ways that fit with some of what I mentioned in a meeting which taught me there were missed opportunities for clear communication for both of us! I was able to provide context & relay my expectations moving forward. She apologized, yet her actions were guided by a desire to help her team maximize the work they had already done. Being curious & staying teachable are essential to lead well!

The most effective way I've seen to check strategic vision and team alignment was genius in its simplicity. Our CEO would greet people with a simple question: "Are you busy or are you adding value?" No matter which way you answered, he had great follow up. If busy, he'd ask, "How can we help you make better use of your time and effort?" If adding value, he'd ask "How do you know and how can you add more?" At first people were a bit scared to answer but over time, they realized he was truly trying to help align people, teams and strategy for the benefit of all. Be well my friends. Keep up the fire!

At the onset assess the team members on: Goal understanding, Role Clarity, Interpersonal skills and robustness of Processes. A survey questionnaire like "GRIP"can be deployed. Use this survey every 6 months to measure progress on the 4 dimensions to identify gaps and take necessary actions to bridge gaps. Have ongoing reviews and use various communication channels to engage with the team and work towards the strategic vision.

Team execution begins with individual execution. Leaders must make it abundantly clear that each individual has a responsibility to align their actions to the team's strategic vision.

As much as the word "love" and the workplace sounds scary. Leadership is a love story, and it starts with your relationship with yourself. If your own house isn't in order with your own self - no amount of HBR, MIT Sloan Management Review, Chief Executive, John Maxwell or Patrick Lencioni books will fix a leader who can't lead their own self. So do the inner work so that you don't fall into unconscious patterns that do not serve you or your team.

Here's the bottom line for getting the team to understand the strategic vision and outlining their actions towards it. It is the responsibility of the leader to whole division and to over communicate the desired and state. The more clear that vision is, the easier the team will be able to follow it. The problem I see is that most visions are too big to be truly followed. For example, if the vision was to ensure the success of the sales team. There are so many questions that need to be answered to be able to truly see that. Such as: Which sales team, how do you measure success, what does it look like when we win, and so many more.

The points above are all valid and important, however, implementation can be challenging. For many organisations, creating strategic alignment may require new ways of working across the organisation, and may also involve overhauling existing projects that teams are focusing on. Therefore, the involvement and commitment of senior leaders must be evident in order to ensure alignment. It will take time to change organisational and team culture, so EVERY senior leader will need to allow time for teams to adjust and go through a learning process for prioritising and deprioritising initiatives. Eventually, changes will come, and teams will learn to only invest in initiatives that align with the organisation's strategic vision.

An effective tool I have used is the Everything DiSC Work of Leaders. This assessment identifies the communication tendencies of leaders in the areas of crafting a Vision, building Alignment and championing Execution. Vision, Alignment and Execution must be communicated effectively for any strategic initiative to succeed. Most humans, leaders included, don't receive the type of feedback needed for self-awareness. An external tool is often a great starting point to begin the conversation around what's working and where opportunity exists. As leaders rise to higher positions within organizations, the less honest feedback they typically receive because their peer group shrinks and the perceived risk from subordinates is too great.

Imagine your organization as a crew on a quest for business treasure. Your strategy, a pop-up adventure map, guides you to hidden gem objectives with a toolkit of trusty tools. Your resource-savvy crew allocates treasures like pirate loot. If the strategy hits the home run, it's finding gold guarded by a friendly dragon. A perfectly executed dance unfolds, and voilà! Your crew revels in spectacularly achieved treasure—results shining brighter than Captain Jack Sparrow's grin. Start by ensuring everyone, from top management to every team member, grasps the 'Why' behind your strategy (where are we going?). This understanding and buy-in is vital. Regular communication, open forums for feedback, and watching how your team applies these strategies in daily operations give you a real sense of alignment. It's about observing how well the team's actions reflect the strategic goals, their engagement, and their ability to adapt to strategic shifts. The effectiveness of your strategy is mirrored in your team's enthusiasm, understanding, and application of these plans in their work.

Employing #designthinking principles with OKRs in strategic planning infuses a user-centric approach to managing KPIs. This melds empathy with measurable outcomes, encouraging innovation that resonates with stakeholders' needs. Set ambitious objectives (OKRs) informed by empathy maps and validated by user feedback, ensuring strategies are adaptable and impactful. Pair these with quantifiable key results to track progress.
