How do you leverage data and analytics to support Lean Six Sigma decision making and problem solving?

The alignment of Lean Six Sigma with data analytics has been always crucial. I believe that data is simply the language of clarity. It will clarify the Scope, VoC, VoP, Quantify Impact.

Defining problem seems easy as it first comes to the table, however once you start documenting it, the complexity starts. Defining problem and alignment with stakeholders and team on the same is very crucial part for project success. It involves clarifying the issue at hand, understanding its scope, and identifying its root causes. A well-defined problem statement is specific, measurable, achievable, relevant, and time-bound (SMART). It should address what, where, when, who, why, and how questions to provide a clear understanding of the situation. By accurately defining the problem, you lay the foundation for developing effective solutions and guiding subsequent problem-solving efforts.

Leveraging data analytics to support problem definition in Lean Six Sigma involves systematically collecting and analyzing relevant data to clearly identify and articulate the issue. This begins with gathering preliminary data to understand the problem's scope and impact, ensuring the problem statement is based on factual evidence. Analytics tools such as SIPOC diagrams and process maps visualize the process flow and highlight potential issues. Data visualization and statistical analysis pinpoint specific problem areas and quantify their impact, setting measurable objectives. This data-driven approach provides a solid foundation for defining the problem and facilitates stakeholder buy-in with a clear, evidence-based rationale.

Firstly, create a process map of all the activities required to convert raw materials into output (Y). Then, identify the Critical to Quality (CTQ) factors in the process. Process map helps to identify the inefficiencies or wastes in the process. This also helps to determine the critical steps to collect the data.

Defining project is the 1st step to solve a problem. Once we can successfully define the problem then we can easily use different lean or six sigma tool to measure and analyze to identify the root cause of problem and solve it. Defining problem we can use different data analytical tools; like - 1. Customer feedback analysis 2. Monitor and analyze performance metrics of different processes 3. Pareto Analysis 4. Prioritization matrix All the above an help six sigma team to understand and prioritization of problem before jump into the next step.

I start by defining key performance indicators (KPIs) that match our project goals. I collect reliable data from different sources and analyze it with statistical tools to find trends and root causes of problems. Using visual aids helps me share findings clearly with stakeholders, while comparing our processes to industry standards shows where we can improve. I also test ideas with data to make sure our decisions are based on facts. Finally, I set up a system to monitor changes over time and involve different team members for a range of insights.

Utilizo dados e análises no Lean Six Sigma para apoiar decisões por meio de três frentes principais: identificação de causas-raiz para resolver problemas, medição de desempenho para acompanhar resultados e aplicação de ações corretivas para garantir melhorias sustentáveis. Eu acredito que metas sem processos estão destinadas ao fracasso e que um plano de ação sem metas é apenas um sonho, por isso aplicar o Lean é crucial para alcançar resultados concretos

Keep in mind that selecting KPIs is not just about measurement but about understanding the story behind the numbers. It's important to choose indicators that truly reflect process efficiency and customer value.

In measure phase we are basically baselining the process performance which we wants to improve. Thus, the 1st step is to draw the As-Is Process and and identifying the KPIs which is important to the customer and we need to improve it. These KPIs are also called CTQs. Before collecting the CTQs data, team must agreed on the operational definitions of these CTQs and then prepare a data collection plan and check-list. Also, it is very important to assess the measurement system before collecting data to avoid GIGO effect (Garbage In, Garbage Out)

Identificação de Fatores Críticos: Identifico os fatores que afetam o desempenho do processo e suas interações, pois é nessa etapa que o jogo é definido. Análise de Dados e Testes: Uso métodos como análise de dados, teste de hipótese e análise de regressão para explorar e validar possíveis causas. Análise de Causa e Efeito: Aplico ferramentas como o diagrama de Ishikawa para visualizar relações e encontrar a verdadeira causa-raiz, permitindo soluções eficazes

O ideal é quando esses métodos se tornam parte da cultura organizacional, sendo aplicados de forma tácita no dia a dia. Quando a análise de dados, a identificação de causas-raiz e a melhoria contínua deixam de ser apenas etapas de um projeto e passam a guiar decisões naturalmente, o sucesso se torna sustentável.
