While many strong views are there in market the key order can be in my views learnt from experience: 1. Clearly communicate the purpose of the retrospective 2. Create a safe and non-blaming atmosphere where team members feel comfortable sharing their thoughts and experiences 3. Cultivate 360 degree Participation 4. Based on my experience, I have found many teams either do retrospectives for the sake of it or they completely give it a miss. This unfortunately is the least priority event on Teams radar. AS a coach, we need to consistently hammer the importance of a Retrospective from the point that its a event beneficial to the team. The Action items coming out from Retrospectives have to tracked to closure, else team members start losing interest and challenging the efficacy of a Retro. Few techniques as a coach I recommend include conducting it outside the work desk / locations, Introducing gamification exercises & proactively working on the action item with leadership post a retro.

En ambos casos, han salido muy bien. Lo más importante es prepararlas con anticipación y marcar bien los tiempos de cada actividad.

Of course there are so many pre-set models for retros but always mix and match so that teams look forward to this event.

I think the simpler, the better. Any time I've seen a team track things, they forget it. It just becomes another thing on their "To Do" list. Make it something that they can tweak, or make actionable immediately. That gets them in the habit of doing it frequently and just going for it. Less hesitancy and more action. Don't make it such a huge ordeal to try things and to hold them accountable; after all, it's their freedom to see what improvements will help them be more successful. That is the goal that you want them to stay focused on.

In my experience, teams are good at spotting opportunities to improve. However, it is not always easy to come up with actionable changes to address what has been spotted as opportunity. It works well if the team owns the changes and is really convinced that the improvements will actually work - that motivates to follow through.

Don't get overwhelmed by too many points; less is more. Focus on a few improvement points for one period, such as one action per week. With this approach, the team stays focused and gets things done. Concentrating on a limited number of tasks or changes at a time ensures that improvements are manageable and impactful, leading to more effective and sustainable progress.

One of the ways to focus on tracking and measuring action items of retrospectives is to quantify/summarize how you applied and incorporated those in the subsequent sprint(s) and key result areas mapped against those. Else, it will just be that, a retrospective after each sprint. Agile project management tools, other project management tools, or there are even specific tools focused on retrospective tracking (Reetro, Retrium....) to aid this process.

Whereas its a team responsibility to get the action items done after a retrospective, I have observed that unless the team decides who is incharge for a particular item, that item rarely gets done. An effectiveness of a retrospective is determined by if (or if-not) the action items are being repeated in the next retrospective.

Tracking action items and reflecting on them can foster team growth. It's beneficial to add action items to the sprint board to maintain visibility throughout the sprint. Retain in-progress action items on the retrospective board and review each one at the beginning.

To be honest, the only retrospectives that were entertaining were from teams that were self-organized and could discuss openly. So, spend more time fostering team collaboration, and retrospectives will come naturally without seeming like a forced meeting where everyone looks at each other to avoid offending the leader.

The first few times a team goes through the retrospective session, it tends to be on the side of everything being great and us being a great team with nothing to improve !!! It takes a few iterations for the team to gain the confidence to share real improvement needs. This, of course, depends on the company culture and the team itself. My advice is that no matter your role in the team, do not give up on this. Retrospectives are the best opportunities to learn from each iteration, improve as a team, and deliver value for customers.
