Plan, plan, plan and plan. Take advantage of planned maintenance schedule. eg. When your power provider has their major shutdown, Plan for that day/time and make sure to finish your work and give yourself room to receive power after you have tested your equipment with portable power.

Here are some points that in my opinion can help: - Understand the project and its objectives and impacts. - Involve interested people, so that they are part of the process and feel like they own it. - Try to plan the steps and achievements well. - Look for opportunities during scheduled stops to reduce their impact.

Think ahead. Plan. Evaluate if change is needed and if so, how much. - See if plant layout demands physical changes. If expansion or re-work on existing structures is needed. Equipment foundations or roof changes are top disruptions. You may not be able to perform any actual work in the area while these changes take place. - Assess changes in utilities: additional power or water requirements. These will take the longest to finalize. - Include support systems in your plan. - Order special/custom equipment. - Plan production. Divert to other lines. Consider multiple shifts on the lines to be shutdown. - Take provisions to store excess production. - Coordinate personnel vacations and additional tasks (maintenance, inventory, etc).

Plan but have contingencies. Sometimes the unexpected happens but if you plan for it to happen you will be better prepared. Communicating with multiple people throughout your plant is also super helpful. The minds of many will always outweigh the mind of one. People have different perspectives and different experiences. Use everything and everyone around you. Not only does it help build a better team but people will have a much better chance of success when everyone is driving in the same direction. Involving everyone makes everyone a partner in the success or the failure. No one likes to fail so use that to get buy in and ownership.

Always plan for the unexpected. You have a plan for the new project, but also still have to deal with day to day operations. If it can go wrong, it may. Be prepared to pivot and adjust your plan accordingly to ensure manpower and the original job can get resolved.

Your plan goes out the window after the 1st obstacle reveals itself. Have multiple contingency plans for both employees and outside interference. Control what you can and adapt to what you cannot. Always have the flexibility to adapt to any situation that may arise.

Implementation in stages is a great idea but planning accordingly can eliminate this. Communication and preparation is needed. Buy in from customers, product managers, engineers and leadership is a must. What I have done in the past is informed all parties and prepared for the event by: preparing a inventory of product in the event of a off schedule event, daily communication on project status, prepare and extensive project management tool like a Gantt chart, ensure all key stakeholders are engaged, pre plan events like building a manifold and how it will be installed by visually walking down the process, ensure contractors are prepared by preforming pre-work job walks, also consider having backup contractors for some work tasks.

Proper monitoring on the upgrade and coordination with other discipline to ensure that any issues may encounter will be address thoroughly

Have multiple employees ready for training. You never know when your lead point man has an emergency and is not available. Ensure everyone takes notes that other can follow. Be clear and concise on instructions that you must give. Plan for the unexpected, it will happen.

All too often training is delivered, but time to perfect and put that learning into practice is overlooked. Ensure all learning is embedded by giving the time to hone in the new learned skills or practices.

Be aware, through the whole process the risks can alter, assess risk, mitigate, move on, assess risk, mitigate, move on, and so on….. thus way you should avoid any nasty surprises!
