Determine which areas have been or will be affected by their delay. Hold a meeting with the stakeholders and the client regarding the current situation, sharing the conditions with them. Based on the extent of the impact that this delay has had on the execution, you can make a decision. In such cases, when deciding whether to continue or terminate collaboration with the subcontractor, you may also consider factors such as their capabilities in executing the project, their honesty in carrying out tasks, their commitment in previous projects, and other relevant factors.

If you conclude that the subcontractor has sufficient reasons for the delay, it is advisable to hold a meeting with the stakeholders and the client regarding the issue of the delay and ask the subcontractor to explain the reasons for the delay to them. Present the solutions you believe are reasonable and can help advance the project.

If you decide to continue with the subcontractor, you need to establish boundaries for the work. Clearly articulate your expectations and ensure that they understand the project requirements. Encourage them to raise any ambiguities that may arise at any moment and commit to completing their tasks on time. Specify the deadlines for each requirement. Explain the consequences of delays and the negative impacts that potential delays may have on the project. Continuously monitor their performance and ensure that they are progressing according to the schedule.

I believe in taking action if an issue persists after consecutive warnings. However, before removing the existing contractor, I will ensure that the next one is ready to take over the project without any further delay.
