Use an Impact vs. Feasibility activity. Draw a matrix with Impact on one axis, feasibility on the other. Put all the stakeholder ideas on sticky notes. They get to put them vertically to indicate impact and importance. You get to move them horizontally to indicate level of difficulty. Pick only the top 3 most impactful and most feasible. Make trade-offs if necessary. This works well because it helps stakeholders realize they can't have everything. It also helps you all dream together while making tradeoffs. It gets everyone on the same page and aligns reasoning. This is MUCH better than just telling them no all the time or getting a reputation for being negative. It allows them in on the process and makes them a supporter of the plan.
