These practices enable us to adapt and respond to urgent demands without compromising the core framework, allowing flexibility and speed. Prioritising business needs in real-time, while ensuring architecture is the key to staying competitive.Its about finding right balance.

The long-term architecural strategy should always be aligned with business needs. While it’s true that immediate needs may not always be strategic, I’ve observed that the presence of too many urgent needs is usually a reflection of misalignment between architecture and business.

Having design patterns that are aligned to a well architected framework will allow urgent requirements to be met quickly but both future proof and aligned to best practices

The best scenario is that the urgent demand falls under the purview of a long-term goal. So the primary attempt would be analyze if this is a part of existing bigger goal. If that is not the case, it needs a deep-dive to evaluate if it is a quick-win low-hanging fruit or is it a demand which can add to technical or enterprise debt.

When faced with urgent demands, I use a simple yet effective framework: always ask “urgent to whom?” This clarifies the urgency's true source and impact. By identifying the stakeholder or function driving the urgency, we can better assess the demand’s relevance to the broader strategy. Urgency is often subjective—what’s critical to one department may not align with overall priorities. This framework helps balance short-term pressures with long-term objectives, ensuring that resources are allocated appropriately without compromising the architectural vision. It’s a method of filtering urgency through the lens of strategic value.

From a business architecture perspective, and considering the VUCA (Volatility, Uncertainty, Complexity, Ambiguity) concept, scenarios are crucial when uncertainty arises. Maintaining an up-to-date Business Architecture knowledgebase and having the capability to dynamically provide views of different scenarios and impact assessments will be essential for decision-makers when urgent demands arises. Nevertheless, documenting the debt that any deviation will incur on the long term strategy is paramount.

Yes but make sure that the analysis is not being done ad-hoc. You need to have a criteria against which you evaluate the demands. You lose credibility if this is being done subjectively.

A true assessment is an absolute to understand and articulate how the change would or would not dovetail into the system architecture, but to add to the other points shared here the landscapes, strategies and architecture patterns need to already be robust enough and well understood to even consider change; With these in place you can minimise the risks and be secure that implementation and resource planning could be achieved.

Where possible, be clear and consistent about the criteria being used for the prioritisation. Not only does this build trust with stakeholders, having this transparency means the prioritisation exercise is easily repeatable and incremental improvements can be delivered. For example, you may start prioritising tasks based on cost and time because those are the only things known. As you develop maturity in estimation, you may find that there are other factors affecting the complexity of tasks that should be factored in when prioritising. Let me explain how to create your priority buckets. Now use the below, 1. Important 2. Not Important 3. Urgent 4. Not Urgent Thereafter create the 4 buckets from above 4. Bucket 1: Important + Urgent Bucket 2: Not Important + Urgent Bucket 3: Important + Not Urgent Bucket 4: Not Important + Not Urgent Finally take all your tasks and use the driver Outcome and Value. Then place each task into this bucket. This is the way to prioritize tasks 😀😂

Identify key stakeholders, particularly anyone with veto power (your “Caesar”), as their decisions will shape the direction. Determine how frequently you’ll need to touch base and whether a war room is necessary for rapid coordination. The plan must ensure clarity, speed, and alignment among all involved parties, preventing miscommunication and facilitating swift, informed decision-making during high-pressure situations.

Personally this would have been step 2. Until you fully know the stakeholders demands it is impossible to prioritise because you're making a whole lot of assumptions

There’s a limit to how flexible a plan can be while still being, well, “a plan.” People often forget this, and without realizing it, they end up in chaos. Flexibility is important, no doubt, but it loses its value when it overshadows the core purpose of a plan, which is to provide structure and direction. A plan must maintain a solid foundation, offering clarity even as it adapts. Without this, the very reason for having a plan in the first place gets lost, leading to confusion instead of progress.

When delivering any Programme, Business Architecture should always be directional. During implementation, priorities, people, process, systems or funding could all change. Your initial Architecture should serve as a guide, with expected cost and value. During implementation, you need to constantly review both your cost and value forecasts, as you test and learn through the delivery process.

Architecture is great. Even better if it becomes reality. A gnarly detail most companies struggle with is keeping what should be happening aligned with what actually is happening. Using smart technology to keep ideas and action in lockstep makes for a high performance organisation.
