Finally, I’d celebrate small wins to maintain morale and motivation throughout the process.

Change their mindset from "we have to do everything" to "always do the most important thing." This isn't an ocean where you can drown. It is a river flowing by, where you scoop out what you can, every day, and let go by what you cannot. Trying to do more than you can is futile, and from a strategy perspective, pursuing a strategy which requires you to succeed beyond your capacity and capabilities is foolish.

Have a prioritization workshop, listen to the team to understand the ground reality and bring the management team along with that to make sure both those who asks and those who does know each other's pain points and can come in to agreement on what is possibly and on timelines

In the midst of all this, I recommend asking the following questions of your team and separately of Leadership. The answers will identify misalignments that are likely contributing to the drowning of work. 1. What is the problem you are trying to solve? 2. Is it the right problem? 3. If you do this, what are you choosing not to do? 4. If the work is undertaken, what will the remaining roadmap look like? 5. If the work is undertaken, what will the impact be on stakeholders? 6. If the work is undertaken, what will the outcome look like?
