During bilateral meetings with applicants or end consumers, we always require technical details on product specifications as well as the similarity of the request to anticipate a possible delay. I’ll share what’s on my experience. Understand what’s the bottle neck and work to solve it together. Follow the thread to find the bottleneck. There the answer may lie. There could be one or a couple. Having always supplier redundancy is key to avoid dependence on a single supplier. But if the supplier is specialized and there’s only one… then you need to put a team to help them through the hurdles and release the bottlenecks. It’s on both parties interest to do so.

First thing to be understood is the root cause of the delay . 1) Is it because of supplier Quality issues in turn which is producing more scrap than good parts required ? 2) Is it because of supplier giving priority to other customers in production planning ? 3) Is it because of skill level of planning team ? 4) Is it because of issues in logistics or long lead time and VSM looks very bad ? 5)Is it because of Low Availability of machines? Right questions will give right actions to be implemented .

Dans un premier temps, il faut avoir un très bon contact avec son fournisseur, il est question ici de relationnel. ensuite, il faut se rendre chez le fournisseur pour comprendre la situation et trouver des solutions, décliner des actions, et les suivre jusqu’à la résolution. Il faut escalader le problème à la hiérarchie pour avoir leur soutien. Il faut faire des points plus réguliers suivant la criticite du problème. Si besoin, actionner ou augmenter les cadences de livraison de notre seconde source. Profiter de cette situation, pour revoir les niveaux de stock, faire une leçon apprise pour améliorer notre process et supply chain.
