Create a matrix to define who is Responsible, Accountable, Consulted, and Informed for each task. Conduct a skills assessment to identify each team member's strengths and areas of expertise. Allocate roles based on individual strengths and preferences, maximizing team efficiency. Conduct regular team meetings to review progress, address any role-related issues, and ensure everyone is on the same page. Encourage direct communication between team members to resolve issues quickly and efficiently.

In my experience, outline a roadmap that clearly specifies the roles and expectations of each team member. Be very transparent, so each team member understands the significance and how to accomplish his/her goals. Of course have a built-in mechanism for collaborative opportunities to foster communication, trust and constructive accountability for growth. As the team leader, make oneself available for any questions but also proactive by setting the tone for timelines and implications for each team member doing their part and mindful of their roles.
