Of course, it depends on the nature of the crisis. But, in every crisis, pragmatism and honesty are my recommendation. If you need to lay people off, be honest about that. If you aren't, they will still sense the trouble, and begin to make up worst-case scenarios. Just be honest. Also, do not deny reality. Lay people off early enough to provide a severance package. Even a few weeks can give a buffer to find another job.
