Whilst assessing current technology stack I strongly recommend one should consider why they are conducting this assessment. Business is certainly needing something from technology to address current state of ESAT, CSAT, etc. When assessment is being conducted keep this focus so you can effectively present your gap analysis to the stakeholders. Dry assessment won’t lead you anywhere IMHO

Technology transformation within an organization must align with key agendas like 1)Support New Business, 2)Enhancing the Business Process, 3)TCO reduction, and 4)EOL remediation. Needless to say, the outcome of the technology transformation must yield +ROI. Kick off deep-dive analysis/gap analysis/TRM assessment and document the target state (top 3 proposals). Considering the current threat landscape, factor in the requirements to adhere to IT Security, Compliance, Regulatory, and Supply Chain challenges. Run the proposals through the EA/CIO/CTO within the Organization to review the procs/cons/prioritization. Enhance the proposals based on the feedback and present the final version to Key stakeholders in IT/Business to seek their consent.

Technology strategy should always be evaluated against individual companies business strategy and ambitions and general market trends in the industry and technology. Porter's Five Forces is always a good starting point for aligning strategies and understanding how one is placed in the market. SWOT and TOWS are good analysis methods for understanding current status as well as potential areas of improvement. One has to very clearly understand technology is an enabler of the business or it literally is the business.

Often we see organizations approaching this backwards; seeking technology first and for technologies sake. This usually results in overspend and underdelivery as the business isn't driving the strategy. It is true that organizations optimally have a CTO/CIO sitting at the "top table", but they should be there to listen and apply; not lead other executives into a dark hole of technology overspend.

I agree, and would add prioritization of initiatives based on the most impact in the shortest term, and the highest probability of success to get a snowball effect. There is a people element that finds motivation from early success. Projects / initiatives with the highest probability of success, based on an agreed upon criteria should be prioritized, preferably requiring the least monetary investment. Once these are achieved, the more complex initiatives, with the highest ROI potential , requiring the most investment can be pursued, as they are likely to receive the same energy to guarantee results.

I have observed that in some instances executive support for the deployment of technology within an organisation tends to be informed by two extremes. On the one end it is informed by the allure of how it can optimize some performance objective, where ROI conversations are pivotal. On the other end, it is motivated as a silver bullet to solve some process adherence issue. Often from either lack of training, poor discipline enforcement and lack of tools or skill. At this end of the spectrum, value realization is not always achieved.

Choosing a good services / consulting partner is also useful when shaping your strategy. These partners can bring a fresh outside perspective and usually are able to run benchmarks for your industry/sector.
