What do you do if your social media team is struggling to meet deadlines?

Understanding the Importance of Root Causes: Don't treat symptoms, find the true issue. Overwork is obvious, but the issue could be unclear tasks, inefficient workflows, or hidden bottlenecks. Your team has the answers. Honest conversations uncover roadblocks that you, as a manager, might not see from the outside. Expanding for Impact: Examine the whole system. Focus on workflow, approval processes, and whether your team has the tools they need. Consider team dynamics. Is the workload balanced? Is communication clear to avoid rework/delays? Is the problem new or ongoing? This guides you to the right kind of solution – quick fix or systemic change.

Complete a RACI (responsibility assignment) matrix for your team. Clarify roles and responsibilities with your team. Create a content calendar. Set goals and a timeline for completion of deadlines and analyze where the gaps in performance or bottlenecks are occurring.

Specificity beats vagueness. "Better" is meaningless. Aim for "10% more leads from social by [date]". Measurable means trackable. How will you know if you hit that 10%? Choose your metrics in advance. Achievable prevents discouragement. Base your goals on your team's actual capacity to avoid setting them up for failure. Relevant to the big picture. Do your goals support larger business objectives (sales, awareness), or are they just vanity metrics? Time-bound means there's a deadline. This creates urgency and prevents the goal from drifting.

One thing I’ve found helpful is to ensure each member of the team feels included and communicating effectively ensures this. Encourage open and honest feedback, communicate on the teams progress and challenges as well which can be done periodically- weekly works well in my own opinion.

Understanding Delegation & Empowerment: Delegate based on strengths. This gets tasks done by the right people, improving results. Empowerment means trust. Let your team make decisions within their work – this builds confidence. This frees you up to focus on strategy, not the day-to-day execution. Delegation prevents bottlenecks. Know your team's skills to avoid overloading a few people. Provide clear guidelines with empowerment. Avoid chaos, but give them the space to make choices. This builds a stronger team long-term. Delegation develops skills, empowerment builds problem-solvers.

Understanding Reward & Recognition: It goes beyond paychecks. Praise, small perks, or growth opportunities show you see their hard work. This is strategic. Rewarding desired behaviors (like hitting deadlines) encourages them to continue. Morale impacts your bottom line. A team that feels appreciated is more likely to stay and perform their best. Match the reward to the achievement. Small wins deserve praise, big ones might merit a bonus or growth opportunity. Be specific. Don't just say "good job", tell them WHAT they did well, so they know to repeat it. Recognize effort, not just results. Sometimes the team went above and beyond, even if the outcome wasn't ideal. Call that out!

Foster a learning culture: Social media changes FAST. Encourage your team to stay on top of trends, platforms, and best practices. This could be through dedicated learning time, sharing articles, or even attending industry events. Tech matters: Give your team the right tools. Trying to wrangle social media management without proper scheduling software or analytics creates unnecessary delays and frustration. Mental health is a factor: Social media work can be draining (customer service, negativity, being "always on"). Be mindful of burnout signs and build a team culture where it's okay to take breaks and ask for help.
