What do you do if your product engineering project is falling behind schedule?

In our production process, when a product engineering project falls behind schedule, the first step is to communicate with the production planning department to explore potential adjustments in the production plan for additional time. As a proactive measure, we implement the PDCA cycle to identify the root causes of delays and develop strategies to prevent similar issues in the future.

Reality check is a key area of understanding the current status of the project, this requires status update from the project them and comparing this against project timeline/schedule. This should give a brief understanding of where the lag is taking place

Focus on important tasks, get more resources if you can, and streamline processes. Keep everyone in the loop, learn from mistakes, and plan for risks. If needed, seek outside help. These steps can help get your project on track.

Understanding the root cause of the delay is the first step towards proposing effective actions. One technique I recommend is the 5 Whys for its breadth and ease of implementation. However, depending on the complexity of the problem, other techniques should be utilized, maintaining a flexible and adaptive approach. And an important tip: seeking the root cause is not about finding blame, but understanding what happened to prevent recurrence. Eventually, this process may point to causes related to individuals or companies, but accountability is a consequence, not the end goal. Understanding this is crucial to maintaining a positive and productive work environment. What we want is to learn from mistakes to improve systems and processes.

A fundamental in project management is keeping a project on time and on budget. A good project manager and team should be monitoring these key aspects constantly. Throughout the life of the project, a manager should be exploring options to allow for alternate decisions that can be made to keep cost and schedule under control. If a project slips on schedule or cost, action must be taken Immediately to ensure that the slippage could be mitigated and that the impact to the stake holders minimized. A good project manager will not be reactionary, they will be proactive, constantly looking at options that will not impact the design integrity, but will keep the costs and schedule under control.

Do one of these two things based on your situation - 1) if you are managing and measuring well your engineering team velocity and predictability (through sprint metrics), this is a prioritization issue - work with the stakeholders to reprioritize and take actions to rearrange the sprint backlog to address the new priorities. 2) if the engineering team has fallen behind schedule because of underestimating the effort/complexity of the work, address this by a) working with the stakeholders to deliver the tough message and proactively coming up with a new schedule, and b) retro with the team to provide coaching around estimation and reassess team capacity/velocity.

Delay in project schedule, will be aware much in advance, it is not something, which you will figure out just before the delivery schedule. It should have been a continuous process, to identify tickets which can be de-prioritised when you sense there could be a possible delay. Reason could be anything, it should be retrospected to avoid similar situation in future.

Critical Path ! Critical Path! Critical Path!!! Thats the answer. Perform RCA if unknown or if known reasons, then assess if this activity lies or contribute to items on critical Path. Identify course correction options by adjusting durations or by putting more resources, efforts to missed or off track critical activities.

While this is the most crucial activity to get the engineering team back on track, it is also the most challenging one to get buy-in across all stakeholders. Address this by: 1. Understanding commitments the stakeholders may have to uphold with their customers. 2. Considering any external factors, such as seasonal, regulatory, compliance etc. 3. Explore breaking down "must-have" features into smaller sub-features and prioritizing which of these must be addressed now, versus later.

Identifying and addressing the root causes of project delays is a proactive approach to maintaining a successful workflow. These delays could be due to various factors such as team efficiency, scope modifications, or the intricacy of the product. If a direct solution to these issues seems impractical, it might be beneficial to rearrange tasks or consider a phased delivery plan. This approach allows for a more adaptable and flexible response to challenges. However, it's essential to collaborate effectively and communicate any adjustments promptly with the relevant stakeholders. This ensures transparency and alignment, fostering a productive and collaborative environment.

Delays necessitate a plan to remediate and meet delivery. If all deliverables can't be met, prioritization amongst the tasks becomes paramount. This requires a discussion around essentials and commitments among the stakeholders to distill the must-haves to make the delivery possible. If everything is essential and can't be dropped, a new timeline might be necessary to be developed and shared.

By identifying critical tasks, prioritising and focusing resources on them, teams can maximize their impact on project progress. This ensures that efforts are directed towards addressing the most pressing issues or completing essential components first, which can help regain momentum and overcome delays. Moreover, prioritization allows teams to make strategic decisions about resource allocation, time management, and risk mitigation, optimizing their chances of successfully delivering the project on time. It also enables stakeholders to maintain visibility and control over the project's trajectory, fostering confidence and trust in the team's ability to effectively manage setbacks and achieve desired outcomes.

First of all, review the current project plan and timeline. Compare the original estimates with the actual progress. Determine if the plan has unrealistic deadlines or overly optimistic estimates. Adjust the plan, taking into account the current progress, risks and any constraints to execute. Communicate the revised plan to the project team and stakeholders to ensure everyone is aligned on the expectations. Collaborate with the project team to prioritize tasks based on their impact on the project's goals and objectives. Focus & prioritizing on critical path items, which are tasks that, if delayed, will directly impact the project's timeline.

Once the lag is identified ( could also be called a bottle neck) the next task would be to prioritize this task and monitor the progress

If possible, consider assigning additional team members and resources to critical tasks that are causing delays. Ensure that the team has the necessary tools & support to work efficiently and effectively. In some cases, it may be beneficial to seek external consultation. External experts for targeted support in specific areas where the project is facing challenges. Consultants can provide valuable insights, strategies, and best practices to help get the project back on track.

Set the initial needs back in order of importance so they can be finished in the allotted time. You must determine which components need to be delivered most urgently in order to do that.

Assertive and timely communication is key to avoiding unnecessary noise. Nobody will be happy to receive news of a delay, but the damage will be reduced if it happens in time to review expectations, recalculate losses, and, eventually, adopt containment and damage mitigation strategies. For example, partial deliveries instead of a single delivery, preceded by a prioritization analysis. Implementing more frequent meetings for monitoring is recommended until the situation is under control again. The fact is, in this specific case, communication is directly related to credibility, and nothing is better than, even in the midst of a storm, the passengers trusting the captain who is steering the ship.

Make sure that you have clearly identified the critical path for the project and make sure that everyone along the critical path is aware. All too often, delays are caused by lack of awareness. This could be lack of deep understanding by the project manager which steps along the critical path are high risk or equally a lack of understanding by those who are supporting the project about where they fit into the success. I never assume that someone doesn't want to support the success of a project. I always assume that I failed to explain what is needed and by when.

Transparency & regular in communication is key during times of project delay. Hold regular team meetings to discuss progress, challenges, and potential solutions. Encourage team members to speak up about any issues or roadblocks they are facing immediately. Foster a collaborative environment where ideas are welcome. Keep stakeholders informed of the project's status, revised timelines, and any adjustments made to the plan. Engage stakeholders in discussions about potential trade-offs or changes to project scope or priorities. Seek stakeholder support for any adjustments made to the project plan, ensuring alignment with overall business objectives.

Whenever the project is falling behind first step is to communicate with team members. and follow the following pattern of work flow: 1. communication with project team 2. Access reality 3.Prioritize tasks that will help bring back the project on schedule 4. Loop in Stakeholders about the plan and bring them confidence

O plano de cumunicação deve vir logo nas primeiras fases do projeto, com objetivo de alinhamento e gestão das entregas. A metodologia Ágile trabalha fortemente nesta comunicação quando observamos dailies, sprint, review que são reuniões programadas para que a cadeia envolvida saiba dos acontecimentos e promovam ações corroborativas para o desenvolvimento do projeto. After a project has fallen behind, you can only improve the duration of future steps. To really make a difference, focus on the remaining elements of the timeline and how to improve upon them, don't waste your time complaining about the past, make the future better.

Implement a robust project tracking system to monitor progress in real-time. Utilize dashboards to visualize progress and communicate updates to the team and stakeholders. Prepare a visual project's risk register and update it with any new risks or issues. Develop mitigation strategies for high-risk items to minimize their impact on the timeline. Regularly monitor and reassess risks and the key performance indicators (KPIs) throughout the project.

Before proceeding, it is crucial to conduct an in-depth analysis of the initial planning to identify the source of the cascading effect causing delays. These delays often stem from omissions or unplanned actions that arise during execution. After identification, develop an action plan to rectify the shortcomings and include a contingency plan to ensure synchronization of the next steps with the schedule.

Monitor progress is a key component of the project management loop, the feedback from this steps feeds into project assessment, planning, delivery. It also helps gauge the progress and the value that the project is producing. This information are vital for key stakeholders as a good progress report will bring confidence in the stakeholders that the project is running smoothly

Know the reason behind. Do quick assessment. Categorise whether minor, major or critical. Minor, would be easy. Major and critical are crucial. Realign resources, if that would help. If the issue is legit, gather the team asap. Figure out the situation. Apply 5Ws and How, to start with. Quick communication. This is essential. Let stakeholder to be well informed and prepared. Determine the cause (quickly), lay down short term solution & your potential long term solution. Choose one channel. Project could be at stake if the issue is not addressed. Consistent updates until the issue is closed. Monitor effectiveness. Learn from it, develop process, realignment resources, and never stop continuous improvement.

On one hand you shouldn't be in a situation where you behind the schedule if everything was planned correctly, but of course things might get wrong. But what i found very helpful, is to map the critical path risks ahead of time, and focus on them. Also define mitigation plans of what you will do in case of delays. Eventually it's all cost related, and the risks are function of the costs.

For projects falling behind schedule, will need getting under the skin of it to assess. Define the leaky buckets and indentify whether this is due to technical aspects or behavioural aspects. That will help prioritise and focus on right area to get back on track.

Once the delay has been communicated, understanding the root causes and proposing an action plan, it's good practice to maintain closer monitoring until the situation has stabilized. This should be done across two or more levels of governance, but at a minimum, it should involve the operational level and the stakeholder level. The latter will be uncertain for a while, especially since they are further from the problem, and follow-up meetings that provide visibility on how the issue is being managed are desirable to clear up any doubts. We should even personalize, if it ensures relevance and usefulness, some of the communications with stakeholder groups. Encouraging moments for feedback will also help to refine the follow-up dynamics.

Another important element to consider are the personnel working on the project. I was once privileged to witness case where a project was falling behind schedule and it turned out the reason was a slow machine being used by one of the the Developers who happened to be an introvert that did not speak much in meetings. So it is important to get involved and engaged with the team, not just the stakeholders. I recall a case of a Game Development company changing its policy to allow its programmers 24/7 access to facility to work at their convenience and how that increased productivity. Sometimes it’s better to look inwards than out.

Besides what have been suggested already, I would go back to review the original Spec and Schedule plan. Sometimes (and most often lately) if the PM has not spent enough time to clarify the engineering specs with each team or done enough risk assessment and make mitigation plans, the final product engineering will for sure miss the schedule. You should not expect the team to fulfill your unrealistic promises. A good project planning takes time and communication, it should cover a majority of the risks which could lead to delay.
