To create a development roadmap for my game, I start by outlining the core features and objectives. Then, I break down the development process into milestones, setting clear goals for each stage. I prioritize tasks based on importance and dependencies, ensuring a logical progression. Regular checkpoints and evaluations help me track progress and adjust the roadmap as needed. By maintaining flexibility and staying organized, I can navigate the development journey efficiently and effectively.

Like creation of any kind of art, developing a game can be boundless if scope is not defined. So, having a good Project Manager can really come in handy. Any Agile software development methodology could help you breakdown the development into smaller chunks of incremental builds. Most importantly, park those feature creeps to be part of your future releases.

Since the scope if defined by the amount and density of your content, it is important to take that into consideration with the time it should take to release your game. Therefor, once the size of the scope is set it is highly recommended for it to NOT be changed in the middle of development. Of course, sometimes this rule doesn't apply and it could be possible to do so, but it will depend of the circumstances of development, from time to resources available; so please take in consideration that before doing any changes to the already defined scope.

Your development road map is you GDD, whether it be a One-page or full document, this where you need to start. My Design Document covers things like genre, player movement, player control and goes on from there.

I'll probably do a roadmap for each of the features in Agile method, marks the priority and dependency for assets, technical implementation, development, testing, profiling, and optimisation.

Using task management tools such as Trello are a great way to break down and keep tracks of the workload. It work like Scrum system, but online. And every member will timeline tabs and task cards to make management easier.

For small teams I would suggest to break the entire game into independant small tasks which can be achieved in a short duration, doing so when you look back you would have tasks that are completed which would give you a huge motivation boost to keep your project going.

You should figure out feature types that your game is going to be composed of first. Then make a separate Notion database for each of them and connect them with relations. Then make a template for each of the feature types and design it around this specific feature type because there are no 'all-size-fits-all' templates. This is the most scalable way of managing interconnectivity in your game and ensuring that designed features stay cohesive. For tasks you can use a separate database or a different software but be wary of costs that come with integrations. In my opinion you might even forgo scrum as long as you have a responsible team that can handle distributed ownership.

Once content (by definition every aspect of your general Game Design Document) is defined and set, tasks should be divided in disciplines: Programming, 3D and 2D Art, Sound, among every other important game development areas for your team. Watch out for tasks with dependencies, such as 3D Animation depending on the 3D models being Rigged beforehand, which in turn depends on the 3D models being made in the first place. Once every member of the development team is able to work in tandem with each other, on paper, you can expect smooth sailing for your game's development for the most part.

Marketing can give a good framework for your milestones. And keep in mind, marketing is a third of the project. Marketing should in the conversation in the initial brainstorming for the game, and should be the entire focus after the game is finished. Marketing focused milestones may include A) Having your concept art ready for your "In development" announcement. B) Your demo ready for Steam Next Fest / your Steam page launch / GDC. C) Your beta testing done before you launch ect). Allow ample time for the beta testing before launch to get the "polish" your game will need for good initial reviews. These reviews are most important marketing tool.

Making sure to be able to listen and be listened is what can help define a great developer and a leader as well, so one should always keep these gatherings and online calls, whichever you can use to communicate with your teammates and coworkers, in mind and frequent enough to keep yourself and everyone else updated on what is happening with development. Of course, being updated on your own game is only one way to keep development fresh in feeling; one should always keep in mind other developers and their news so that you can have an idea of how you can also tell your own news and development to your own community that you're building.

A timeframe for a certain task is necessary, but over push it will results in a incomplete and litter with bugs game. In gaming patience is the key. Also don't make false promises on a release data of the game, as we see many real life examples over the past few years of gaming.

Keep it simple. Focus on making a prototype before anything else with the core idea, and do it quickly. Avoid feature creep, but allow features to naturally evolve over development time after you've made the prototype. This will allow you to validate the concept and get people playing before you commit to years on an idea that you're ultimately not sure of.
