Effectively managing unrealistic stakeholder demands in VR projects involves clear communication and education. Begin by establishing specific, measurable objectives and ensuring alignment on project goals. Keep stakeholders informed with regular updates to avoid confusion. Help them understand VR’s technical constraints to set realistic expectations. Educate the sales team on these limitations as well, so they can set accurate expectations with clients and avoid overpromising. Prioritize essential features and negotiate compromises to stay within budget and timelines. Use prototypes to demonstrate what can be achieved, and maintain a calm, empathetic approach to preserve positive relationships.

One thing I found useful was to let the customers know the limitations of present day software available to implement it and also the limitations on vr devices.

Unrealistic stakeholder demands are a direct result of your sales/dev team not educating stakeholders during the early stages of the engagement. If you and your team continually get outlandish demands, it's likely a failure on the part of your team moving through the education/planning phase far too quickly.

Firstly, start by defining clear goals and complications (problems) early on, focusing on tech and capital limits. Share a project plan with established targets; therefore, stakeholders see the progress with a realistic timeline. It would be a better move to maintain the process with prototypes or visual mockups. It would demonstrate a realistic outcome and may be helpful in case of any questions (misunderstandings). Throughout the process, update stakeholders by explaining any changes to the scope as development progresses.
